Operational Design

In our overhaul of a client's Operational Design, Ascent performed a thorough investigation of LSE's business,  operational structure, and finances. We then developed and implemented standardized processes, procedures, workflows, and protocols (along with a few industry best practices) across the organization.

When Co-Owner Steven South hired Ascent, he knew LSE Builders Group was poised for substantial growth and wanted his construction company to be able to sustainably handle the growth. Additionally, project issues kept pulling his focus away from Strategy and Business Development. Projects were not operationally efficient and were experiencing fee erosion.

Setting up LSE up for continued success

Ascent Consulting first visited with the LSE Team in July 2022 for an intensive two-day Discovery Workshop meeting that was designed to give Ascent Consulting a understanding of both LSE’s current state and their goals for the future.

In order to understand of the current state of processes, roles, and responsibilities, Ascent developed a customized Task Survey for all LSE staff to complete. After a review of the results with the LSE team, Ascent was able to identify specific areas in need of improvement. Ascent then held workshops, onsite and virtually, designed to specifically lay out current state and future state processes and flow charts that enabled the LSE team to identify new roles, processes, systems, and methods that would increase productivity and profitability.

Throughout the project, Ascent held weekly and bi-weekly virtual training sessions covering a variety of timely topics with Project Level team members. Ascent provided the LSE team with one-on-one coaching and support by applying industry best practice skills and tools for Project & Field Supervisors to be more successful.

Ascent was able to define a leadership structure and provide written job descriptions. Roles were customized to fit LSE’s current and future needs. Upon completion of the project, a comprehensive Operations Manual was provided that included standardized company processes, procedures, and protocols and comprehensive roles and responsibilities for the company’s current and future state.

Additional tools developed during Ascent’s engagement include:

  • A project Health Check tool with a focus on core success factors to drive accountability and help Senior Management track project success without having to get into daily details.
  • A Buyout tracking tool to assist Senior Management to track procurement success in the early stage of projects
  • Cash Flow forecasting and management tools
  • A Construction Draw Schedule tool for use in developing cash flow models for projects to provide to clients and banks

Immediate results and measurable improvements

With Ascent coaching the LSE team through the change management process, they fully adopted and implemented the newly created processes, procedures, and protocols. LSE Builders Group’s staff all had a great desire to improve and grow while working with Ascent Consulting and were willing to put in the necessary time and effort to achieve their shared goals. The results can be measured as a significant return on their investment within multiple aspects of their company. Including:

  • Risk identification & mitigation at both the company and project levels
  • Cash Flow management strategies.
  • The entire LSE team has bought into the new processes, procedures, and protocols.
  • Their customized Operations Manual ensures each LSE employee knows how to do their job “The LSE Way”, and their gained knowledge of each co-worker’s responsibilities & processes enables LSE to be more efficient and cohesive.
  • Project-level KPI tracking methods have been established or improved through Ascent’s sharing of the monthly health checks.
